What is training feedback?

Training feedback is the structured response from participants directly after an internal or external further education event. It covers three dimensions: the technical content, the didactic quality and the practical applicability in everyday work. The evaluation serves the trainer as a basis for the next iteration and the HR department as evidence whether the invested budget has achieved a measurable effect.

Unlike the classic "smiley question at the exit", structured feedback aims at concrete changes. Anyone who has attended a workshop on data analysis should, for example, be able to assess whether the methods are applicable in everyday business. Therefore rely on a mix of quantitative scales for comparability and open text fields for depth. Ideally send the form within 24 hours of the training — after that, the impression fades and the response rate drops noticeably.

Use mandatory fields sparingly

One of the most common conversion brakes is too many mandatory questions. If you mark 15 items with a red asterisk, a good third of participants drop out. Mark only the core dimensions as mandatory — such as the overall rating of the training and the recommendation. All detail questions, in-depth scales and free texts should remain optional. Anyone who wants to say more does so voluntarily and with better quality.

Good training feedback also needs clear scales. A 5-point Likert scale is standard because it offers enough differentiation but does not overwhelm. Avoid 10-point scales without labels — the interpretation of a "7" differs from person to person. Label the endpoints clearly ("not helpful at all" / "very helpful"), and add an optional reason as soon as someone gives a rating below 3. Use conditional logic to only show the text field for critical ratings — this keeps the form short and delivers the insights where they matter most.

NPS as the standard for recommendation

A proven metric in the training context is the Net Promoter Score, NPS for short. The question is simple: "How likely is it that you would recommend this training to a colleague?" — answered on a scale from 0 to 10. The value is comparable across industries and provides a clear trend picture over time. Trainers who improve their NPS from 30 to 50 have made a measurable quality leap.

NPS alone is not enough. Add an open follow-up question: "What was the most important reason for your rating?" This qualitative reasoning is gold for improvement. Evaluate the answers in three buckets: promoters (9-10), passives (7-8) and detractors (0-6). Compare the NPS per trainer, per topic and per format (online vs. in-person). If you measure NPS regularly, you recognize early which training sessions should be repeated and which need revision — before frustration builds up in the team.

Derive action items for the trainer

Feedback without consequence is wasted time. After every training, the trainer should create a short report containing the most important findings and three concrete action items for the next iteration. It is important that a human decides at the end what is actually implemented.

Store the action items centrally, for example in a training wiki or a shared board.
